SCALING SMARTER

The Proven Process for Executives to Avoid the Hidden Challenges of Growth and Achieve Long-Term Success

Discover the 3Ps Process to guide your leadership team through the unavoidable changes that growth demands—so you can scale with clarity, confidence, and energy.

Congratulations on your team’s success…

You’ve led your organization through the challenges, earned your success, and watched your team grow with it. And you’ve expanded your company’s impact in the world.

More people. More complexity. More decisions. It’s a sign you’re doing something right.

You see the possibilities and potential of growth for your organization, and it’s both exciting and daunting.

Despite your success, things feel harder than they should. What’s worked so far won’t guarantee success going forward…not at this level.

Simple problems linger, decisions become more complex, and your efforts aren’t producing the momentum it used to. Teams lose alignment. Priorities shift midstream. It’s relentless.

You’re spending too much time reacting—and not enough time preparing and adapting.

You’re leading a growing business that feels like it’s pushing back.

So What's Going On...

This isn’t about poor leadership. It’s not a motivation issue, a talent gap, or even a strategy problem. It’s what happens when success does what it’s supposed to do: it creates growth.

And growth—by its very nature—creates the need for change. That change often shows up unexpectedly.

You wind up playing a continuous game of “Whack-a-Mole”—fixing surface-level issues as they arise, but never addressing the root cause.

You and your team live in reaction mode, trying to keep up, rather than leading from a position of readiness…being proactive and prepared.

These problems aren't failures. They're signals.

Signals that your growth is real, that you're moving into new territory—and that your leadership team needs a new playbook.

When everyone recognizes the inevitable challenges that come with growth, they make better decisions, prepare their teams, and manage the disruption and dissent that naturally follow.

That’s exactly what Scaling Smarter is built to do.

Scaling Smarter is a structured, real-world process that helps leadership teams anticipate and navigate the internal disruption growth inevitably creates.

It equips you to see breakdowns before they happen, realign responsibilities, and lead with clarity and control—before small issues become big problems. This isn’t about theory—it’s about building the capacity to scale without losing your edge.

You’ll discover and apply my proven 3Ps Framework – clarity of Purpose, consistency of Performance and engagement of People. These sequential organizational imperatives must be achieved for success.

You’ll get access to practical tools, video training content, group coaching and 1-1 support that will help your leadership team align faster, make smarter decisions, and remain in control as the business grows.

Growth doesn’t just happen. It’s guided, intentional, and sustainable.

The result: less drama, more clarity, and a leadership team that scales without breaking what makes your business great.

By the end of this training & coaching program,

you’ll experience:

  • Your organization runs with clarity, energy, and direction.

  • Your leadership team isn’t reacting — they’re leading.

  • Priorities are aligned. Decisions are fast. Execution is consistent.

  • The systems you’ve built support performance, not just activity.

  • Your culture reinforces accountability, trust, and follow-through — every day, at every level.

  • Your people look forward to coming to work, and leaders look forward to building the future with them.

You’re not just profitable. You’re admired. You’ve become the kind of company people want to work for, buy from, and learn from. Not because you chased growth — but because you built something worth growing.

My Story & Why I Built This…

I’ve been running and fixing businesses for over four decades—my own, and others'. I’ve started four companies, led a merger, turned a failing organization around, and served on boards across industries.

You don’t rack up those kinds of experiences without learning one thing the hard way: success doesn’t prevent problems—it creates new ones.

In my early days, I believed hard work and smarts could fix anything. And for a while, that was true. But as the companies got bigger and the stakes got higher, I ran headfirst into the same challenges I now help others navigate—friction, complexity, and resistance that weren’t caused by incompetence or failure, but by growth itself.

This truth hit home when I had to shut down a company that was thriving on the surface. Orders were up, clients were happy, and revenue was climbing. But beneath it all, roles were unclear, decisions slowed, communication frayed, and our systems couldn’t keep up. We hadn’t built for what growth required next.

That experience, along with dozens like it, became the foundation for my book, “Businesses Don’t Fail, They Commit Suicide”, and the heart of this program.

Scaling Smarter is the process I wish someone had handed me years ago. It’s everything I’ve learned about what it takes for leadership teams to evolve with their organization—before growth outruns them. It’s practical. It’s honest. And it works.

If you’re starting to feel the drag of success—the slow unraveling that creeps in even when everything looks good from the outside—I invite you to join me and the other leaders who’ve chosen to grow without losing what makes their companies great.

Let’s make sure the next stage of your success isn’t the most painful.

— Larry

“Larry has an extremely broad knowledge base, and can see from the 30,000-foot level…not everyone has this. He has been very valuable to me personally because of what I realize I don’t know. He has influenced our culture and direction that’s resulted in growth for our organization. Through Larry we have new decision-making tools and processes to help us scale the right way. He broke through the dynamic of our eclectic and strong willed Board in a positive way, and helped us establish a better foundation for the company. Larry doesn’t shape, he empowers. He has natural instincts about business and provides invaluable guidance and support.”

What Executives are Saying About Larry and the Program…

“Because of our work with Larry, we now have absolute clarity on what we seek to achieve, what we’re asking for, and what we will NOT accept from contributors as we move forward. I honestly feel that our organization is at a critical crossroads, and that we are now well prepared because we can point to our “North Star” with certitude and conviction. Larry’s skill and diligence in this process are the best I’ve ever seen after almost thirty years in business.”

Sharon Tobar

CFO, Jesuit High School of Sacramento

“Very few would have the ability to untangle a mess like Larry encountered at our school. You can feel safe with Larry coming into your organization to make it better. He brought exceptional outside-in vision, and he’s always ready for any challenge. I am always amazed at how he performs …he doesn’t let go of issues until they are truly resolved or at least there is a common understanding.”

David Lowe

General Manager, KVIE Channel 6

“Larry got us to a place we couldn’t get to on our own. We were struggling with shared vision…he got us all on the same page. We could not have moved forward without Larry’s guidance and way-showing. Larry was also able to get me to understand the staff perspective. The number of touches he has had on organizations – his breadth – is very helpful. Larry understood the outcome that we needed, and delivered!”

Tim Johnson

GM, California Rice Commission

“Larry’s ability to generate input from our industry including the experts that assisted us, and his skill in getting the industry to focus on the key issues that were most important…resulted in the critical strategic focus we needed. Larry’s guidance, facilitation and client attention were remarkable.”

What You'll Learn in the Program

KEY 1

How to Survive Success: Organizational Growth & Maturation

In this first section, we’ll explore the eternal business conflict and three operational imperatives you and your leadership team must focus on to be successful. We’ll explore the concept that a business that isn’t growing is dying. You’ll understand the implications of success, how it will destabilize your organization, and how to minimize the negative impacts so growth and change are enjoyable. You’ll discover:

  • How to recognize why business failure is self-imposed (suicide) and why a business that isn’t growing in some manner is dying.
  • How to identify the warning signs of oncoming change and learn how to prepare for it.
  • The Organizational Lifecycle Theory and how it informs your business future (i.e. where your organization is currently in its maturity).
  • The three operational imperatives of leadership that shield your organization from failure.
  • How to navigate the Eternal Business Conflict.
KEY 2

Youth and the First P: Clarity of Purpose

In this section, we’ll focus on clarity of purpose and culture. Most leadership teams feel their organization’s reason for being is simple, clear, and universally understood. Unfortunately, that assumption is incorrect most of the time. Ensuring everyone within the organization is working in concert with shared goals is the only way to excel and succeed consistently. Creating alignment throughout your organization and with all stakeholders is the first step in achieving sustainability, profitable growth, and a healthy work environment. You’ll discover:

  • What organizational purpose is, and why it’s critical for long-term success.

  • The 16 specific organizational benefits of having true clarity of purpose.

  • How to engineer a C.L.E.A.R. culture (Conscientious, Logical, Ethical, Accountable, Responsible) by leveraging the power of story.

  • How to fully understand and articulate the value that you’re delivering in your customer's eyes.

  • What you want your business to become and how to craft a vision statement that engages all your stakeholders.

  • How to shift the way you recruit staff and customers for better alignment with the purpose of your organization (more loyal employees and customers)

KEY 3

Adolescence and the Second P: Consistency of Performance

In this section, we’ll focus on consistent performance and the art of planning. At this stage of evolution, your business will experience some of the most demanding and disruptive times it will ever face. Once your organization has achieved clarity of purpose and tasted success, the desire to grow can be infectious and all-consuming. Yet the desire for growth must take a step back to the need for consistency and quality. The irony? The way growth is achieved becomes more important than the growth itself. This is when you and your staff will face the most disruptive changes for the first time. Understanding how to deal with them, embrace change, and create stability is our destination. You’ll discover:

  • The 15 specific organizational benefits of having consistency of performance.
  • How to set expectations and get staff to embrace change, not fight it.
  • How to transform your team from a ‘more is better’ mindset to a ‘better is more’ mindset and why that is so important to your future success.
  • A different approach to marketing that will change the way you identify markets and prospects.
  • The difference between roles and goals and how misusing them can cripple operations.
  • How to avoid costly repetitive mistakes that steal time and money and sap energy.
KEY 4

Adulthood and the Third P: Engagement of People

This section focuses on the Holy Grail of Human Resources…engagement. We’ll explore what engagement means, its value, and how to achieve it. If the Second P – “Consistency of Performance” is the most demanding and disruptive time for your organization, this will be the most complex. We’ll discuss shifting focus from individuals and their responsibilities to the relationships of tasks and people to one another. You’ll discover:

  • The 9 specific organizational benefits of developing an engaged staff.
  • The meaning of engagement and how to create it without manipulation or exploitation.
  • How to effectively communicate ideas and leverage expertise to solve problems.
  • How to engineer a Learning Organization to develop more effective systems & structures.
  • How to ensure valuable information is captured, distributed, and accessible to those who need it when they need it.
  • Why whack-a-mole problems don't get fixed and how to permanently eliminate them.
KEY 5

Crystallization: Guiding Your Business to Greater Success

In this final section, we’ll revisit the results of your Business Managers Reality Index (bMRI) and ensure you fully understand how your organization’s key strengths and weaknesses interact—how they combine, conflict, and ultimately shape your success or failure. Change is inevitable—but whether it drives you forward or pulls you under depends on how you manage these conflicts. Your success hinges on controlling them before they take root and spread. Using your organization’s eight most critical leading indicators, we’ll craft a proprietary strategy for sustainable, profitable growth. You’ll discover:

  • How to identify the current stage of maturity of your business
  • Which of your three weakest indicators to focus on first to have the greatest positive impact
  • Which indicators need to be created, which need to be implemented, and which need to be updated or reactivated
  • How to present these findings to your leadership team and get them onboard with the changes you need to implement to ensure your business succeeds and survives its success
